The AI Business Case For Non-Technical Leaders

Most boards don’t need to be convinced that AI matters. They need to understand what it will actually do for the business, what it will cost and what could go wrong. That’s where many AI business cases fall apart. The problem is rarely the technology. It’s the way the case is made.

We still see proposals built around vague ROI claims, tech first narratives and optimistic assumptions that push risk aside. They promise transformation but struggle to explain what will actually change on Monday morning, who will feel it and how success will be measured. When that happens, decisions stall or worse, money gets approved without shared clarity and confidence.

Non-technical leaders are looking for a clear operational story they can trust. Where business cases often fail is starting in the wrong place. They lead with the tool, the model or the architecture instead of the problem. “We should use AI to improve efficiency” sounds compelling, but it’s too abstract to act on. Efficient where? For whom? Compared to what?

What works better is describing the problem in simple, concrete terms. A finance team spending 160 hours a month reconciling data across systems. A customer support backlog growing faster than headcount. A sales team making decisions on outdated or incomplete information. These are issues leaders recognise immediately because they live with the consequences.

Once the problem is clear, the next step is to quantify the current pain. Not in perfect detail, but enough to anchor the discussion in reality. Time lost. Errors made. Revenue delayed. Risk introduced. This does two things. It makes the opportunity tangible and it surfaces the cost of doing nothing, which is often higher than the cost of change.

From there, the improvement needs to be realistic. AI business cases often collapse under the weight of their own ambition. Saving 10% is credible. Saving 80% invites scepticism unless there’s strong evidence behind it. Leaders don’t need best case scenarios. They need outcomes they can stand behind when things don’t go perfectly.

Defining success upfront matters just as much. What will we measure in the first month? What should look different in three months? What would tell us early that this isn’t working? Clear metrics don’t limit ambition. They create focus and make learning visible.

Risk is the part many cases avoid, but it’s the part boards care about most. Being transparent about uncertainty builds confidence rather than undermining it. What assumptions are we making? Which ones matter most? How will we test them before committing fully? Acknowledging risk shows maturity and signals that this is a managed investment, not a leap of faith.

A useful way to sense check any AI business case is to step back and ask a few simple questions. Does it speak in operational terms or technical ones? Does it make the cost of inaction explicit? Are the improvements grounded in how the business actually runs today? If the answers aren’t clear, it’s likely the case isn’t either.

At Studio Graphene, we’ve learned that plain language gets decisions made. When leaders can repeat the case in their own words, alignment follows quickly. When they can’t, even strong ideas struggle to move forward.

We’ve also learned that honest framing builds trust. Saying “we don’t know yet, but here’s how we’ll find out” is often more persuasive than over confident projections. Most experienced leaders have seen enough programmes fail to know that certainty on paper doesn’t equal certainty in practice.

Ultimately, leaders don’t buy AI. They buy clarity. They buy a shared understanding of the problem, a credible path to improvement and a sensible way to manage risk along the way. When an AI business case does that well, technical depth becomes a strength rather than a barrier.

AI can create real advantage, but only when the conversation starts with the business, not the buzzwords.
